Assume they're 10% right

Klaus opened this week's episode with a scene I have watched play out again and again: a team doing everything right, and still feeling stuck.

Staffing pressures. Policy changes nobody asked for. The handoff between two departments that breaks down at the worst possible moment. The instinct, when we are inside it, is to look around the table and decide the problem is us. Our team. Our communication.

But often it isn't. Often the team is bumping into the larger system around it and mistaking the wall for a personal failing.

Gillian named the move that changes this, and it is smaller than you would think. When something goes wrong, we land on blame fast: a person, another department, leadership. Blame feels like clarity. It is rarely the whole picture. The shift is from blame to curiosity — what else might be happening here that I cannot see?

There is a version of this I keep coming back to. When you are certain you are right, assume the other person is at least 10% correct, and go looking for that 10%. Pause for three seconds before you react. Ask the question instead of reaching for the verdict.

Amy Edmondson's research on hospital teams found something that still surprises people: the higher-performing teams reported more errors, not fewer. Not because they made more mistakes, but because they felt safe enough to name them and learn. The teams that looked flawless were often the ones too afraid to speak.
